Conversational commerce in India: six trends small businesses should act on

Updated 2026-10-22 · 4 min read · By the Convo360 team

In short

Conversational commerce in India is moving from chat as a support channel to chat as the checkout. In late 2026 the trends that matter are payments inside chat, AI agents built into WhatsApp itself, AI search sending buyers straight to chat, Meta charging for service replies, Indian-language queries growing, and a planned UPI merchant charge on larger payments.

Key takeaways
  • UPI processed 24.07 billion transactions in September 2026, so payment inside the chat is now expected, not novel.
  • Meta launched its own AI business agent for WhatsApp in India in July 2026, which raises the baseline for instant replies.
  • AI search, including Google AI Mode in several Indian languages, sends customers to chat with their mind half made up.
  • Since 1 October 2026 Meta charges for service replies beyond 1,000 free per number each month, so efficient flows save money.
  • NPCI's planned 0.4% MDR on merchant UPI payments above ₹2,000 has been deferred to after Diwali, not withdrawn.

What it means, and trend 1: payment is moving into the chat

Conversational commerce is selling through a conversation: a customer asks, gets an answer, chooses and pays, all inside WhatsApp, Instagram DMs, website chat or a phone call. In India this used to mean a shop owner replying to WhatsApp messages by hand. In 2026 it increasingly means a mix of AI agents, structured flows and humans for the hard cases. Here are six shifts, each with a source and a practical response.

UPI is now the default way Indians pay. Reports of NPCI data published on 2 October 2026 show 24.07 billion UPI transactions in September 2026, averaging about 802 million a day. Meta's Payments API for India lets businesses send an order message with UPI payment inside WhatsApp, and payment links from gateways are widely used.

What to do: stop ending sales chats with "please share screenshot". Send a payment link that confirms automatically. Our guide to UPI payments inside WhatsApp chat compares the options.

2. AI agents are becoming part of the channel itself

At its Business Summit in Mumbai in July 2026, Meta launched its business AI agent for WhatsApp in India. Reports describe it answering product questions, recommending items from a catalogue, booking appointments, qualifying leads and handing over to a human. It is also offering a platform for large enterprises to build custom agents.

What to do: assume customers will expect an instant, sensible reply from every business. The difference you control is the depth of what your assistant knows and does: your own price list and policies, your order and booking systems, voice calls, and every channel you sell on, not only WhatsApp.

3. AI search sends buyers straight to chat

Customers now ask ChatGPT, Gemini or Google's AI Mode "which shop in Lucknow sells chikankari kurtas under ₹2,000" and get names, not ten blue links. Google expanded AI Mode to Bengali, Kannada, Malayalam, Marathi, Tamil, Telugu and Urdu in October 2025, after Hindi. People who arrive this way have already compared, so they often skip your website and message or call you directly.

Agentic payments are also being tested. In October 2025 NPCI, Razorpay and OpenAI announced a pilot for paying by UPI inside ChatGPT, with BigBasket as an early merchant. What to do: make your business easy for AI to describe, and answer the resulting chats in seconds. See how to get recommended by ChatGPT and Gemini.

4. Every reply now has a price tag

From 1 October 2026 Meta charges for service messages, the replies you send inside the 24-hour window, at the utility rate for the market, listed as INR 0.115 for India on its October rate card. Each business phone number gets 1,000 free service messages a month, and unused ones do not roll over. AI replies count the same as human ones.

What to do: design flows that resolve a question in fewer messages. One reply with three buttons beats four separate texts. Current rates and a worked example are in our WhatsApp Business API pricing guide.

5 and 6. Indian languages, and a planned UPI charge

Languages. Google's language expansion of AI Mode reflects how India searches and shops: in Hindi, Tamil, Marathi and Hinglish, by text and by voice. A bot that only answers in formal English loses customers who type "kitna time lagega delivery mein?". Our guide to support in Indian languages covers testing.

UPI MDR. On 15 September 2026 NPCI published a 0.4% merchant discount rate on person-to-merchant UPI payments above ₹2,000, capped at ₹300. On 13 October it deferred the start to after Diwali, date to be notified. Customers pay nothing extra. Sellers with higher order values should budget for it, as explained in UPI MDR 2026 for WhatsApp sellers.

What is not changing

Amid all this, a few basics hold steady. Customers still want a straight answer to three questions: is it available, what does it cost, and when will it reach me. Opt-in is still required before you send WhatsApp marketing messages, and STOP requests must be honoured. Templates still need Meta approval. And a human still needs to be reachable for complaints, refunds and anything unusual. The businesses that do well with chat commerce get these right first and add AI on top, rather than the other way round. A clear returns policy written into your knowledge base will do more for sales than any clever prompt.

Frequently asked questions

What is conversational commerce?

Conversational commerce is selling through a chat or call: the customer asks questions, gets recommendations, places the order and pays inside the conversation. In India it mostly happens on WhatsApp, Instagram DMs, website chat and phone calls, often with an AI assistant handling routine questions.

Has Meta launched an AI agent for WhatsApp Business in India?

Yes. News reports from 8 July 2026 say Meta launched its business AI agent for WhatsApp in India at its Business Summit in Mumbai, with features such as answering questions, product recommendations, bookings, lead qualification and human handover.

Are WhatsApp replies to customers still free?

Not entirely. Since 1 October 2026 Meta charges for service messages inside the 24-hour window, at INR 0.115 each for India on its October rate card, after 1,000 free per business phone number per month. Check Meta's current rate card before budgeting.

Can customers pay inside ChatGPT in India?

NPCI, Razorpay and OpenAI announced a pilot for UPI payments inside ChatGPT in October 2025, with BigBasket among the first merchants. It was described as a pilot. Check NPCI and Razorpay announcements for its current availability before relying on it.

Do small businesses need an AI agent to sell on WhatsApp?

Not always. A guided, rule-based flow with buttons handles menus, prices and bookings without any AI key. An AI agent helps when questions vary a lot or arrive in several languages. Many businesses start with a guided flow and add AI replies for the rest.
